What CPO is
CPO (cost per order) is the amount of marketing spend attributable to a single order received:
CPO = marketing spend for the period / number of orders in the period
Example: you spent $10,000 on advertising and received 1,000 orders → CPO = $10.
The metric is calculated per channel (SEO, paid search, email, social) and shows how efficiently each channel converts spend into orders.
CPO, CAC and AOV: how they connect

At an AOV of $60 and a CPO of $9, marketing accounts for 15% of revenue. Whether that is acceptable depends on margin: at a 30% gross margin, 15% is left after marketing to cover operating costs and profit.
CPO as an optimisation tool
CPO depends on two variables: the cost of acquiring traffic and the conversion of that traffic.
CPO = cost per click (CPC) / CR
There are two ways to bring it down:
- Lower CPC — optimise bids, audiences and creatives.
- Raise CR — personalization, site optimisation, A/B tests.
The second route scales better: a higher conversion rate works on all traffic, not only on paid channels.
Tip: calculate CPO separately for new and returning customers. CPO on a repeat order is usually much lower (retargeting is cheaper, email close to free), which distorts the overall picture if the two are blended into one number.
CPO and LTV: when a high CPO is acceptable
If a customer has a high lifetime value — repeat purchases across two or three years — a high CPO on the first order is justified. Fashion retailers with a loyal audience often work deliberately at a CPO above the margin of the first purchase, knowing the customer will return.
The formula for an acceptable CPO when LTV is known:
Acceptable CPO = LTV × target margin / 100%
Where target margin is the profitability you want from the customer relationship across its whole life cycle.
